Our Culture Work
Becoming. Together.
Culture Assessments, Team Experiences & Culture Evolution
Culture is not what’s written on the wall.
It’s what people feel when they walk into the room.
It shapes how safe it feels to speak. How decisions are made. How leaders show up under pressure. Whether people perform or thrive.
We work with purpose-driven organizations across Canada to help them become more human and more whole. Not through mandates. Through clarity, courage, and conscious leadership.
Leaders rarely call us because something is broken. They call because they’re ready.
You don’t need to be broken to need great facilitation.
You just need to be honest about what’s possible when the right conditions exist.
They call when:
The team is talented and somehow not fully rowing together
A strategic shift is coming and shared clarity is missing
Trust has eroded and people are performing rather than contributing
Conversations are happening about each other instead of with each other
Something important is at stake and they want to get it right this time
What We Do
our culture work
team experiences
Sometimes culture shifts begin in a single room. Our facilitated team experiences create space for:
- Honest dialogue
- Psychological safety
- Clear expectations
- Shared meaning
- Restored trust
These are not team-building activities. They are structured, human-centred conversations that help people come home to how they want to work together.
culture assessments
Before redesigning culture, we help you see it.
Using our Culture Canvas and assessment framework, alongside measurable indicators of engagement, accountability, and effectiveness, we surface:
- Where purpose is alive and where it feels performative
- Where leadership behaviours align and where they don’t
- Where trust flows and where it fractures
- Where systems reinforce growth or quietly erode it
This is not about evaluation.
It’s about honest awareness.
Because transformation begins with truth.

From insight to integration.
culture evolution
True transformation does not happen through new policies alone. It happens when people shift and systems support that shift.
Our culture evolution work moves through three phases:
DiscoveryUnderstanding the lived experience beneath the surface.
DesignClarifying the behaviours, agreements, and leadership standards that reflect who you are becoming.
ActionEmbedding those shifts through coaching, leadership development, and reinforcement.
We work from the inside out. When individuals reconnect with purpose and lead with authenticity, the organization follows.
The Culture Canvas
Most organizations can describe their values. Far fewer can see clearly how those values show up in how people lead, make decisions, and work together.
The Culture Canvas is a tool we use in our culture assessment engagements to help leaders see how their culture is actually functioning. It surfaces patterns across three layers of organizational life: the meaning beneath the work, how leaders behave and teams operate, and the outcomes the culture ultimately produces.

How We Think
our approach
Culture lives in three places:
foundations
Purpose. Meaning. Shared direction.
In what people believe about why they are here.
enablers
Leadership. Dialogue. Accountability.
In how leaders actually behave, not just what they say.
outcomes
Performance. Retention. Trust. Growth.
In what becomes possible when those two things align.
When these layers align, culture becomes a strategic advantage and a human one.
We do not arrive with a culture playbook. We arrive with questions and the patience to let the real answers surface. The work is yours. We just help you see it more clearly.
As a certified B Corp, we do not just advise on purpose-driven culture. We live it.
what changes
After this work, leaders often say:
Conversations feel braver and clearer.
Expectations are named, not implied.
Accountability strengthens without harshness.
People feel safer being real.
Strategy feels supported, not strained, by culture.
Culture becomes something you live.
Not something you manage.
“We came in thinking we had a communication problem. We left understanding we had a leadership presence problem. That shift alone changed how we operate.”
is this for you?
This work is for you if:
You sense that culture is slipping but can’t quite name why.
Leadership is well-intentioned but not modelling what you value.
You’ve been through change initiatives that didn’t stick.
You want the kind of culture your people would describe without being asked.
You’re growing fast and need culture to keep pace.
This is not for you if:
You are looking for a quick fix, an off-the-shelf program, or a culture deck that gets filed after the all-hands. That is not what we do.
We work with leaders who are ready to look honestly at what is — and commit to building what could be.
Questions leaders ask before they book.
What is organizational culture consulting?
Organizational culture consulting is the process of helping leaders understand, evaluate, and consciously evolve the norms, behaviours, and values that shape how their organization actually works — not just how it looks on paper. At karmadharma, we begin with honest diagnosis and move through discovery, design, and integration at a pace the organization can absorb.
How long does a culture transformation take?
Meaningful culture change rarely happens in a single event. Depending on the size of the organization and the depth of the work, engagements typically run from three to twelve months. We build at a pace that allows change to take root rather than become another initiative that fades.
What is a culture assessment and how does it work?
A culture assessment is a structured process for seeing the current state of an organization's culture clearly and honestly. Our Culture Canvas surfaces where purpose feels alive and where it feels performative, where trust flows and where it fractures, and where leadership behaviours align with stated values and where they diverge.
What is the difference between a team experience and culture transformation?
A team experience is often a single facilitated session designed to create honest dialogue, restore trust, or realign around shared expectations. Culture transformation is a longer-horizon engagement that works at the level of organizational systems, leadership behaviours, and shared agreements. Many organizations begin with a team experience and deepen into transformation.
Do you work with organizations outside Ottawa?
Yes. We work with organizations across North America, with team presence in Ottawa, Montreal, and Philadelphia. We facilitate both in-person and virtually, depending on what serves the team best.
How is karmadharma different from other culture firms?
We are not a framework firm. We work from the inside out, beginning with the lived experience of the people in the organization and building from there. We are also a certified B Corp, which means we hold ourselves to the same standards of purpose, culture, and accountability that we help others develop.
